The challenge
Auric Glow ships around 5,500 skincare orders a month, most of them fragile glass serum bottles. Oversized protective boxes pushed the volumetric weight (L×B×H ÷ 5000) well past the actual 220g dead weight, so a courier kept billing the higher slab. Fragile-item refusals and repeat COD failures piled up as NDRs that quietly turned into RTO.
The solution
On RouteOneX the team compared live rates across couriers for each destination pincode and moved metro deliveries to a faster partner while keeping a cheaper option for tier-3. Every AWB now shows the dimensions they entered against the carrier's billed weight, so overcharges get flagged and disputed automatically. NDR alerts route straight to a WhatsApp verification flow, letting them confirm intent and reschedule delivery instead of losing the order.
The results
Right-sizing packaging to a 24×16×8 cm mailer and correcting the billed weight cut roughly ₹1.6L of monthly volumetric overcharge. With NDRs verified and re-attempted the same day, far fewer orders slipped into RTO, and 92% of COD shipments were confirmed with the buyer before dispatch.
